Today's victim is discode.ai. One interface, 100+ AI models, and a mascot crew named Gloria Greenor, DJ Smarty McFly, and — I am not making this up — Veritas Jones the bouncer. Vienna built a disco-themed AI router and the best sales pitch they could write was "your AI, your rhythm." Congratulations on shipping the world's first nightclub for people who can't decide which chatbot to use.

You're laughing at the metaphor, but the product premise is already validated. Windsurf's co-founder described how his own head of partnerships — someone who had never built software in his life — built a custom partner portal using AI tools instead of buying one. The AI-routing era is actively collapsing point solutions, and discode is betting on exactly that wave.

Leonard

The wave is real, but you still have to know WHO you're surfing it toward. The startup post-mortem from Lenny's archive is explicit: an ICP must be a single market segment — "a group of people for whom the value of solving a problem is roughly the same, and who can be reached in roughly the same way." discode is simultaneously pitching eco-warriors, privacy paranoids, hallucination-fearers, AND benchmark nerds. That's not an ICP. That's a support group.

Figma launched with designers — individual contributors, eight hours a day in the tool — and those same ICs became internal champions who spearheaded adoption inside large organizations and eventually turned into large amounts of revenue. discode's daily power users who live inside multi-model AI workflows are that exact same profile. The ICP fray you're worried about is actually a feature of bottom-up GTM, not a bug.

Figma had ONE audience — designers — who spread one product. discode's four pillars are Eco, Private, True, and Smart. Four separate value propositions requiring four separate onboarding paths, four separate reasons to upgrade, four separate champions inside a company. The startup that didn't make it described exactly this failure mode: "We didn't really have a framework for accepting one and rejecting another, so we tried to support them all." ICP fray "confuses every decision," their words, not mine.

Okay, but discode's on-device privacy redaction and real-time CO₂ estimates are visible, sticky value signals — the kind of features that, as Lenny's freemium research puts it, create upgrade intent before a user even completes a task. You don't need four champions if the product converts before anyone has to ask for a budget.1

Removing friction to show more of a product that users weren't ready for made conversion worse — that's the Equals case study verbatim. They let users skip the hard setup step, watched more people pour in, and the numbers got worse, not better. discode's answer to onboarding complexity is "don't worry, DJ Smarty McFly will pick your AI." That is not a conversion strategy. That is a bedtime story.2

The category creation risk is real — I'll grant you that. History does show that category creators often lose to fast followers once the hard work is done. But 90% of tech companies that went public over the past five years were positioned in existing markets, not new ones, and discode is squarely inside the existing "AI interface" market, just with a differentiated routing layer. That's not fluflommer territory. That's a niche play in a known category.3

The bottom-up champion case is genuinely compelling, but when your product tries to be the privacy tool AND the green tool AND the hallucination tool AND the benchmark tool, you've built four startups that share a login screen. Leonard wouldn't ship this.
